Actually probably the best representation of this comes from a Mount&Blade Warband mod called Brytenwalda.
Medium and heavy armors incur skill penalties predominately for speed and archery/thrown weapons.
Furthermore they have a fatigue system based of injuries and athleticism. When wearing heavy armor you'll wear out from fighting much faster and move slower due to these penalties. However you'll also be much much harder to damage in more intense battles, even up to a 66% reduction. When riding on horseback it mitigates stamina loss from your heavy armor which makes cavalry and armor go hand in hand. Meanwhile on foot without lighter equipment by the time you reach the enemy your like to be exhausted in which case you'll stable and pause during combat leaving you vulnerable.
However since you essentially travel on a table top and enter scenes to battle the stamina drain doesn't effect you while traveling in heavy armor. But in the end it's a very fascinating model that it's very well implemented and perfectly logical.
I think if Kenshi adds say, carts or beasts of burden, at a later date this heavy armor system could be a wonderful implementation. You travel in your light equipment or in you heavy while riding something and when a major battle is about to go down you prepare you better equipment.
This would advance tactical choice later as well. You could raid these unprepared guys while they're changing armor and score a decisive hit early on.
Whats better?

maybe someone could implent some thing like a tab that says "prepare for a seige" of "get ready for a march" these tabs could give an army the order to prepare for the seige or long, boring march, when ranged weapons are implented we could also get a tab for "fire on my command" which would cause the archers to not fire until you hit the tab again.
