I think it could be interesting that the "limb cutoff" would be influenced by the "toughtness" (and other stat's?) of a character to be representative of the adaptation of the body to a harsh life.
The idea would be to have a "limb cutoff" lower (ex: -75) for the a character with a "toughness" stat of "0", and higher (ex -150) for a "toughness" stat of "100".
I think it could be also interesting that the species (shrek, hive, human, skeleton) influence on the "limb cutoff".
so for the example:
base limb cutoff * toughness * species = limb cutoff
human:
toughtness 0 > -75 * 1 * 1 = -75
toughtness 100 > -75 * 2 * 1 = -150
Hive ( we could make the difference between prince/worker/soldier):
toughtness 0 > -75 * 1 * 0.9 = -67.5
toughtness 100 > -75 * 2 * 0.9 = -135
Shrek:
toughtness 0 > -75 * 1 * 1.1 = -82.5
toughtness 100 > -75 * 2 * 1.1 = -165
Skeleton :
toughtness 0 > -75 * 1 * 1.2 = -90
toughtness 100 > -75 * 2 * 1.2 = -180
It's just an example, It can be change. Don't hesitate to make your own proposition.

Not a bad idea. However, to maybe ease things a bit, maybe the cutoff point could be determined solidly by character's maximum limb HP?
So it'd be -125 for shek, -200 for skeletons, -75 for hive workers and princes, and so on.

If you think about it limb cutoff is already influenced by toughness. Toughness adds damage reduction like armor so it does make your limbs harder to get damaged passed that point. One thing I would love to see though is toughness affecting whether a fighter doesn't go unconscious from losing a limb. It's entirely too cool for weaker characters to still be standing after such a blow.
