Bought this game on steam recently – found it nice and unusual.
But there is always be something, that bugging. In this RPG I suggest it is lack of “Role” of NPC.
You can go to Holy Nation Pub and recruit former paladin in you army.
NPC tell his short story of his great hate to other species.
Than go to Shek Kingdom and recruit a former raider, who tell his short story of his former glory of raiding Holy Nations.
Than you recruit slave traders hater, and go to slave market to buy some slaves, and recruit some slave hunters.
Than in swaps you army will recruit skeletons and hive outcasts.

No offence, but main character is not a great leader or master of speechcraft – army cap of 30 swords (the main part of which is just a hirelings who will sold you if have an option) in medival-postapoc. setting bring no chance of that.

So I think there must be some kind morale & relation system – every character have some kind of relation code to other species/faction. Some point system from -10 (hate and try to kill in sight) to 10 (attend as equal)

For example Holy Nation Outlaw recruit relation to Holy Nation never up to -7 (dislike and try to loot and kill in opportunity) – and if it need to go to Blister Hill – better not to take this guy with you even if he has no bounty on his head. But if you do - he find urgent need to attack some random person inside the walls with all consequence it takes.

Squad have no inner conflict – its morale is 1 – no penalties.
Put a shek and hive in one squad – morale in squad is 0,5 – work and fighting skills of squad members halves.
Skeletons are realy tolerante guys - they hates all meatbags equally.

Thanks for reading this.

Diplomacy system is currently being worked on to flesh out the relationships between factions.

as for inner conflict that will not be added.

It would be nice to deepening this system with relation per character in the squad. That would be nice if the squadmates can form some kind of friendship / hate / like / love realtaions and able to make a family too. This can add some roleplay and deeper the system it could be a good amount of work but that would be more rpg like and that is a goal in rpgs overall. That would be nice if my peoples can do some further actions and not just means a "group of mans" in a same team. Relations and intriques could boost this nice game.

My guess would be that, since all of the recruitable characters, however unique they might be, are still sellswords to a degree, their morals would therefore be kind of shifty and flexible. Some of them does have certain principles, however, which may be seen in some of the dialogues under certain circumstances, like,

*POSSIBLE SPOILERS AHEAD* that ex paladin making doubtfull comments when being healed by skeleton, or the girl from the flotsam who won't join you at all if you're male greenlander. Or slaver-haters arguing with ex-slavers in the biome dialogues, and so on.

Plus, those recruitable guys who happen to hate you, because of your previous interractions with them, also won't think twice about whether to join you or smak you in the face.

So, morals are mostly handcrafted and static but are still presented. In all the other cases, since it's usually the matter of survival, i'd just think their logic goes as: "I really need (insert_the_urgent_need), and this guy may just offer that to me, but they've got the bloody (insert_the_hated_race\faction_person) in their squad... But i really need (the_urgent_need) though. Eh, i'll give it a shot, i can always jump off, and the (hated_race\faction_person) might not even bother me all that much"

Lets see - your squad mates fighting does NOT make for fun gaming. That's my least favorite part of M&B - otherwise a great game. Now I could see some overhead dialog though. Also note fighting together in a squad tends to make people bond who might not otherwise do so - even if they don't like it at first.

A morale system I wouldn't mind... let them drink liquor (and a temporary reduction to their skills when they do).

The 30 character limit? I think that's outlived its usefulness since Kenshi is a lot better off where optimization is concerned compared to when that was implemented. I think about everyone gets around that limit by modding, and you should too. I think the vanilla limit is far too conservative given the current state of the game. I can't imagine using only 30 people.
